Competitor analysis/KonkurrentanalyseCompetitor Analysis:

There are many websites targeting the UK market by offering holidays in the French countryside. They provide holiday homes and apartments on rent in many areas of France. Der er mange konkurrenter på feriehuse og ferie lejlighed udlejningsområdet, hvor mange udbyderThe most prominent companies are France Vacances, Vacation France and Holiday letting. The companies have the following websites respectively:

France-vacances.co.uk

Vacation France and Holiday letting are the major competitors of France Vacances. Both the competitors provide high quality content on their web portals. They have the web portals of medium to high quality. Holidaylettings.co.uk is a high quality portal whereas then Vactionfrance.com has a medium quality portal.

There are many web portals having similar names like Francevacations.net, but it is not a competitor of France Vacances as it provides cars on rent. The company should purchase a new domain. It can be purchased on a reasonable bid. An appropriate name should be selected for the web portal that can differentiate the portal from the existing ones.

Activity66:

Vurdering af foreliggende business caseAssessment of Current Business Case:

the Der mangler en vurdering af konkurrenterne, herunder om det er muligt at opnå 10-15% nye kunderThe business case provides insufficient information about the project initiation document and the competitor’s analysis. It does not describe the ways through which the company can attract 10% to 20% of the new competitors in the competitive market. A medium quality portal is insufficient to gain more revenues and competitive advantage. Som konkurrent analysen i opgave 4 viser, findes der allerede mange konkurrenter på

The customers expect a quality service from the new system. Furthermore, they expect trade on lower cost and convenience in booking the homes and accommodations.Der mangler også at medtage eventuelle omkostningsbesparelser ved at benytte det nye system. The expectations of the customers to get quality service are a realistic anticipation because the company wants its web portal to provide convenience and quality to the customers. The expectations of the customers to get a lower rate booking are difficult to achieve as it is not the core objective of the project. The France Vacances has decided to run the new system in the end of June, so the expectations to get quality service before this is not the responsibility of the project.

Activity 7:

Development model of project:

Ressource rekvireringer fra E-Cons projektkontor Resources from E-Cons project are Project manager (Richard Vaughan), Team manager (Siobhan Reid), Project analyst (David Cooper), Analysts (Pam Stephanou and Don Short and Web developers (Greg Martin and Janet Vine).

There are many benefits that can be found out from the E-Con project office. The development model should be in a way that it should plan for the future maintenance of the new system, there should be an authorized access to the system through registration. Files and data about the project should be shared between the developers. A proper standard should be developed for how • Udarbejde en standard for hvordan Peter Clay og andre ansatte fra IT afdelingen i FrancePeter Clay and other staff of the IT department in France Vacances, skal have adgang til evt.Vacances can have admittance to any test service. test servere og lignende. The legal work should be done. A license of the project should be requested. After all these activities done, a workshop should be conducted for the training of workers at France Vacances to operate the new system. The PID should be sent to the project board for approval.

Activity 8:

Probable issues regarding the use of Waterfall Model

Waterfall model is one of the typical and sequential models in its classical form. However it is found to be less flexible when changes in system requirements are considered. This inflexibility is one of the profound and important issues that must be considered when using Waterfall Model. Therefore it is essential to thoroughly check the requirements specification in order to make sure it is rational and makes sense to both France Vacances and E-con.

In this way no type of misunderstanding would result in between both of them. This again is a very crucial step about Waterfall model’s usage because it is necessary to develop strong understanding of needs especially in the early processes. In addition E-Con will also justify how change in requirements over time and development would lead to increased costs and extended lead times for France Vacances.

Mitigation actions about above mentioned issues

Soon after the design phase the project duties should be divided into two-sub groups. One of this should care of the Web while the second group should be in charge of MIS Development. Once both the groups are completely developed and well prepared only then they should be brought together again like before. However there is always a risk that both groups might not be able to complete their development work at same time. Therefore the company should soon create independence between both the projects. This would allow the group to continue its work while the other’s functioning is delayed. Apart from this it is also vital to improve the compatibility.

Development Model

The company may use the System Development life cycle (SDLC) as its development model. Although there are many systems and development cycles they may use but SDLC seems to be an ideal choice as it would serve all their objectives and demands. SDLC is a process used particularly by system analyst who wants to develop an efficient information system and stakeholder ownership.

Similarly, SDLC results in an excellent quality system that would meet or even exceed the customers’ expectations. In fact it would reach completion of all the objectives within set time. This process works effectively and is also economical and cost-effective. It is totally inexpensive as its maintenance cost is very less. In this way it would also not disturb the economic framework of company.

Activity 9:

Missing things from PID

There are a lot of things which are not included in the PID or if present, they are not clearly explained. For instance the project includes no detail about different specifications. There is also a lack of specified test documents particularly from the V-model. Apart from this no description is given of how the system should work with France Vacances MIS. There are in fact many pieces of information missing from the Constraints. A very less information is given about the description of development method. Many things are vague and not specific. Lastly there is a lack of information about hardware and software platforms that the company intends to use in project and final product.

Issues to discuss

One of the immense important issues that shall be discussed is how the business target should be achieved. The business goal, increase takings up to 20%, is not directly the responsibility of project manager or the E-Con authority. In fact the E-Con probably does not even participate in studies that are based on business targets. In order to achieve the business objectives it is essential to place an instantaneous objective around the system user. It may even be inter-linked with other main goals of project that are expected to affect the final revenue the system could generate.

Activity 10:

Product breakdown of "phase 8. Website"

The product breakdown of Phase 8 website had five basic elements that acted as the key modules of the project management. First there were the fiscal and financial modules such as booking and payment. The other three were complicated and program based. Their names were product catalog search or retail display, usability design and graphic design. Apart from this there were three essential elements that were indirectly linked with the product breakdown of phase 8 website namely team management, project management and configuration management.

Activity 13:

Quality assurance measures

The most fundamental quality assurance measure planned to use in the project was testing. A number of tests were carried out at different stages to check quality. These include system testing, module testing and even final acceptance test.

Apart from this the products were reviewed now and then to maintain their high quality. Self-review was carried for almost all the products. However certain groups were reviewed in groups considering the format, sense and compliance with the product standard. In addition a peer review was conducted of technical designs within varying developmental groups. One of the members of the Project Assurance Group project, Norman Pierce, made sure to spot check on specific products.

Requirement of Changes

The quality assurance measurement plan seems to be adequate. All the necessary tests that shall be carried out to maintain the high quality of products are being carried out at different stages. However considering the size of project it is necessary to conduct few more tests to make sure no mistake is done because a single fault would lead to company’s progress degradation in serious terms.

Similarly the project managers have also initiated sufficient review plans as their quality assurance measure. Spot checking done by a senior manager is a very good idea and should be done more frequently.

Pros and Cons of testing site in France Vacance customers

One of the many advantages of testing site is that it is extremely easy and simple to carry tests because the project members are already aware of the core customer base. Besides this testing in France Vacance regulars make sure that core customers get their solution instead of frightening away. It is obvious that it is easy to maintain old and valued customers than wining the hearts of new ones.

On the contrary testing site does not depict a good image of system’s usability to the novice customers who are not aware of the France Vacances products and their quality. Therefore the new customers refrain from bidding in the company. In this way increased revenues from the new customer’s bidding cannot be achieve. Moreover such type of testing is more time consuming as compared to performing internal tests in E-Con or in the France Vacances.

Activity 14:

Categories of risks considered

There is a firm risk of project manager not getting involved in initial planning of project. However in this program Richard Vaughan participated largely in the planning process to ensure supervisor does not experience any problem related to lack of knowledge. Apart from this it has also been made sure that the estimations are not based on parameters. E-Con is basically a company specialized in e-solutions; hence project members are skills to estimate on the basis of their experience and knowledge of benefits used.

Another crucial risk is the widespread dependence upon key employees. However in this project management there is no rule of getting wholly dependent on key agents except Richard Vaughan who is the project manager. In addition, another risk in the category of plan resource risks is the inexperience in the business area but this has also been dealt with.

Similarly a number of business risks have also been considered in the case. For instance to prevent poor or no business case, grant has been given to business foundation. However this at times is consider to be bad step as both of them are drawn towards a competitive inquiry with a direct assessment. In addition it has also been made sure no wrong contract type has been selected.

On the contrary the risk category highly considered in the case study is the relations risk. First and foremost to prevent unclear customer structure the project manager asked to make a stakeholder analysis as well as a power engagement analysis. This step also prevents the risk of dealing with several stakeholders. Similarly to avert poor accessibility to stakeholders an AA-BB-CC communication plan has been designed for the E-Con relationships and stakeholders in France Vacances.

Categories of risks not considered

There are a lot of risks that are not taken into consideration in this case study. For instance relation risks related to inner customer policy or plan and resource risk that is about inexperienced technology; and lack of modification and advancement in existing technological applications.

Some business risks that should have been considered in the case study include penalty for poor performance, vague payment plan and badly defined scope. On the other hand the technical risks not mentioned in the case study include scarcity of technical support, access to development environment, staff not trained about tools, methods and standards. There is also a high risk of using latest and untested technology.

Furthermore there are a lot subcontractor risks that must have been mentioned in the case study but the manager missed to do so. For instance the subcontractors might not be sufficiently educated or with little experience. They might belong to poor financial condition. Moreover there is also a risk of handling and performing testing of equipment with care.

Improving the risk management

For improving the requirement risk management it is necessary to develop the requirement specification as stated by both E-Con and France Vacances. It should be such that it fulfills the acceptance criteria as well as gets approved by the E-Cons quality control. A complete acceptance test of requirements specification will define if the product would meet the expected criteria of France Vacances.

Apart from risk management can be further improving by initiating policies to deal with requirement risks. This encompasses all kinds of risks related to incomplete specifications, not detailed or contradictory requirements and also non-functional requirements. Other than this business risks that involve the probability of dealing with more than one customer and the difficulties faced during this interaction should also be given considerate attention to ensure company experiences minimal risks.

In addition another important risk category that must considered by project managers to improve the risk management is the plan and resource risks. The project is really large with a swift buildup. Therefore it’s handling and managing is very complicated hence everything should be supervised with great care. Similarly there is always a risk of facing developers that lack adequate and key skills. Only employers with sufficient knowledge and experience shall be hired. Furthermore subcontractor risks should also be considered that include the incident wherein the company remains with no choice of supplier.
