Abstract

Enterprise Resource Planning (ERP) is computer software, which can be used to integrate various functional units of a business to enable them to work together towards the achievement of a common goal. This paper provides a feasibility study of ERP software development and services business in North Florida. It involves the analysis of US Information Technology market which is considered as the most advanced in the world, hence making it an appropriate market to invest in. It also includes an analysis of competitors and appropriate strategies for the business to compete fairly and gain competitive advantage in the market.

This paper indicates the viability of an ERP software investment. It is clear that with the high demand of ERP products in the market and the attractiveness of the market, it is possible for any strategic ERP business to attract good amount of sales and increase its return on Investment or ROI. These returns can further be made more successful by adopting an appropriate marketing strategy to boost the marketing objectives of the business. Focused market strategy is seen as the most beneficial strategy that can be used to provide specific services to a specific market segment (service organizations in North Florida). Some of the ERP products and services, whose feasibility will be studied, include standard and customized ERP software which integrates such functional units as Procurement, Finance, Human resources, Material management, Supply Chain Management, and Distribution modules. Other areas of opportunity to fall under the feasibility study will be ERP consulting services, business intelligence and reporting services, Software as a Service (SAAS) implementations, Third party ERP software implementations and Open Source ERP software.

PREFACE

This research will facilitate in the creation of products and services in Enterprise Resource Planning (ERP) for an Information Technology firm, Effervo Technologies, Inc. This project aims to add value to the business through the introduction of feasible new services and products; to increase overall sales and profitability for the organization. Effervo plans to be involved in the provision of ERP solutions to service organizations in Florida. Such solutions include development and Implementation of the ERP software, operations services for the implemented ERP suite and customized ERP software solutions for the different ERP software modules. These services are intended to be rendered onsite within the client’s premises or remotely through a collaborative internet-based system.

Introduction to Enterprise Resource Planning (ERP)

Enterprise resource planning (ERP) is a software package designed to integrate the information used by all the functional units of a business to form a single database which can be used to streamline an enterprise’s processes. ERP started to be widely used in 1990s due to its integration capability and the benefits it offers to businesses. However, there were various problems which affected the implementation of ERP in its early stages. ERP software is a heavy investment which involves massive processes that require several resources, high monetary project costs combined with several hidden costs while developing and installing the same are pitfalls of successful implementation. Lack of training and development has also made it difficult for the implementation of this complex software package, ERP implementation and operations require well trained and knowledgeable ERP systems personnel. Another challenge facing implementation of ERP is that some businesses may not be able to implement appropriate business processes that may be in line with the installed ERP software. Integration of the ERP system within an organization may not cover all the functional units of the business as well as their reporting needs; the solution to these issues is the customization of several parts of the ERP modules. Customizations add additional functionality via software development and realize the required functional and reporting changes needed within the ERP modules. ERP system development therefore requires a good plan and involvement of qualified developers to implement good ERP software solutions, which cover all the functional and customization requirements of the client organizations.

Introduction to ERP Services

It has been noted earlier that ERP implementation, operations and software development processes are plagued with several issues due to the complexity of the several processes involved. For a business to develop appropriate ERP software for business purposes, it needs proper project planning followed by qualified implementation and operations. Project staff needs to have strong experience in installing, customizing, monitoring, optimizing and upgrading the system. Therefore, ERP Implementation, operations and customized software development requires businesses to consult for project guidance and help with these services for their ERP software implementation projects. Sometimes the existing software needs to be operated and maintained in an appropriate manner to meet the needs of the business. This leads businesses to seek consultancy services from ERP consultancy companies. Consultancy companies also help businesses to analyze their upgrade requirements and optimization procedures for existing ERP software. Software as a Service (SAAS) model can be utilized to provide ERP services using a tiered model to clients who do not want to invest in ERP software development and operations.

Benefits of introducing ERP services to the organization

Business environments are becoming more and more complex with an increase in functional units. ERP systems address this increased number of functional units in today’s business environment by providing an integrated system which can be used to ensure smooth inter-functional data flow for effective decision making. ERP systems facilitate timely and efficient products’ procurement and an effective management of inventory.

ERP systems ensure that the right information is provided at the right time to all levels of the organization. This strategy realizes exceptional rewards for an organization in the competitive global market. The executive management of a business organization requires a strong information system providing critical business intelligence, such system needs to have advanced reporting abilities to support intelligent and timely decision-making. Intelligent and timely decision-making enhances competitiveness of the organization in the market place, improves logistics, lowers operating, and production costs in turn boosting revenue and profits.

ERP systems can also boost global outreach through such modules as customer relationship management (CRM) and Supply chain management (SCM). They also facilitate ecommerce and e-business through collaboration and internet commerce, hence additional markets will be opened and new and additional revenue streams can be realized with the introduction of these ERP services.

Data Collection

US Information Technology markets

It is argued that United States’ information technology market is the most advanced and well established market in the world (Select USA, 2011). Information technology industry of USA has been experiencing an increase in revenue of 4% annually in the past decade. The revenue reached $551 dollars in 2010. This market has been boosted mainly by research and development which has increased in the country over the past decade. Expenditure on research and development has increased by 6.1 percent to $34.8 billion in 2010 from the previous year (Select USA, 2011). This indicates a heavy investment on information and technology in USA. United States is also considered to be in control of 70% of global software research and development (Select USA, 2011).

US information technology market has approximately 100,000 Software and IT services companies. About 99% of these companies are SMEs (with less than 500 employees). These companies offer software publishing services, computer programming services, computer system designs, and computer equipment management services. Information and Technology industry of the US has also drawn over 2 million skilled workers from the US population.

US software market is also well harmonized and mature, producing reliable solutions which easily gain a good command of the market. The US information technology market also has strong intellectual property rights regulations and enforcements (Select USA, 2011). These laws have led international IT firms to enter the US IT market.

According to the International Data Corporation (IDC), software demand in the US was expected to increase by more than 5% in 2011. Demand for information technology services was also expected to rise by 4.2% within the same year. Information technology market of the USA also has good infrastructure coupled with collaborative tools and green technology, making it a very attractive market for information technology services.

Major ERP Vendors and the different ERP products – PROS and CONS

There are several ERP vendors in United States of America. Historically, each of these vendors has a particular specialty in a particular module area (Hossain, David and Rashid, 2002). The five main ERP vendors operating in the global markets are SAP, Baan, Oracle and PeopleSoft. There are also other 50 well-established and other small and mid size companies emerging in the IT market, increasing competition in the market. With such a stiff competition, vendors are often updating their products with new technological features. In order to deal with competition, the vendors also adopt long term vision and appropriate module features. They also use their specialty, financial strength for Research and Development, and experience to select and implement product development. The four vendors are explained in the following section.

SAP AG – Flagship Products

System, Applications and Products (SAP) was started in 1972 by five former IBM engineers from Germany. Its initial purpose was to produce integrated business application software. The first ERP product was R/2 which was launched in 1979 using a main-frame based centralized database (Hossain, David and Rashid, 2002). Later, this product was redesigned to become a client/server software R/3 in 1992. System R/3 became famous to the extent that by 1999 SAP AG became the third largest software vendor in the world and the largest in the ERP sector. By 1999, SAP AG had a market share of 36% and operated in over 100 countries of the world. Within the same year, SAP AG also added CRM, SCM, Sales-force automation and data warehousing to its ERP functions. The company has also invested in Research and Development. R&D resulted in newer versions of R/3 3.1, 4.0 and 4.6, including other enhancements such as internet functions. MySAP.COM is one of the recent internet-enabled ERP products produced by SAP AG (SAP, 2000). Generally, SAP is advantaged with a high capacity to spend substantially on research and development, broad ERP functionality, long-term vision and market oriented products.

Oracle Corporation – Flagship Product Oracle Applications

Founded in 1977, Oracle is engaged in database software and other such applications. It reached the second largest position in the world in 2002 after Microsoft. In Enterprises systems category, Oracle is ranked second best after SAP. Oracle Applications have about fifty different modules categorized into six major categories: finance, supply chain, accounts payable, projects, human resources and front office. Other significant products of Oracle are: DBMS, workflow, application development tools (APIs), systems administration and consulting services. Oracle has also integrated its ERP solutions with internet applications and other ecommerce applications. Oracle’s internet infrastructure is enhanced by two powerful Oracle products: Oracle9i application server and Oracle9i Database (Oracle, 2000). Oracle Small Business Suite (OSBS) was also designed to provide web service delivery through inventory control, consistent financials, purchase orders, payroll, order entry and CRM functionality. Oracle also offers internet or cloud solutions in which companies can sell their products through the internet.

PeopleSoft Inc.–Flagship Product

PeopleSoft was started in 1987 in Pleasanton, California, making it one of the newest ERP software services in the world. Its specialty is in the field of human resource management and financial services modules. Offering other corporate functions, PeopleSoft managed to reach a revenue value of $32 million in 1992. PeopleSoft engages in enterprise solutions such as manufacturing, finance, materials management, human resources, supply chain and distribution modules. PeopleSoft has a collaborative culture with customers, making the company more collaborative than any other software company in the market. PeopleSoft8 flagship application was developed at a cost of $500 for a period of over 2 years as a purely internet-based collaborative enterprise system. The advantage of using PeopleSoft8 is that it does not need any client software except a standard web browser which enables customers to run their businesses anywhere, anytime.

The Baan Company – Flagship Product BaanERP

Baan was founded in 1978 in Netherlands with the expertise of software in the manufacturing industry. By 1997, Baan had claimed a total of 5% ERP market share, leading to a revenue value of around $750 million in 1998.With over 3,000 employees and 15,000 customer sites in many countries of the world, Baan has managed to serve the world with its software services. Concentrating on internet technologies, Baan helps companies to target orders and focus on customers through collaborations across the value chain. Manufacturers, suppliers, distributors and customers use the collaborative ERP internet technologies to work together in order to deliver the right products at the right price and place. Orgware tool is one of the most innovative inventions of Baan which cuts implementation costs by being capable of configuring the enterprise software automatically. Baan’s ERP software is also used in the aerospace, defence, electronics industries and the automotive sector.

Markets of North Florida for ERP related services.

North Florida is among one of the most essential business hubs of USA. The business area is comprised of several service organizations, which run services projects as their core business activities. Due to the high competition in the North Florida market, businesses need to stand out among customers to gain competitive advantage; hence, they often conduct their business processes differently and uniquely from other firms in the market. Business processes are implemented as various functional units within an organization such as manufacturing, distribution, finance, customer relationship management and human resources. In order to make their businesses successful, firms need to integrate and streamline their functional units and corporate processes such as finance, human resources, manufacturing, supply chain, payroll and order processing (TEC, 2012). Epicor offers strong ERP software functionality alongside other industry solutions for financial services, retail, distribution, hospitality management, Professional Service Automation (PSA) and manufacturing (TEC, 2012). Infor offers several types of ERP software systems. It concentrates more especially on supply chain management, process manufacturing, distribution, lean manufacturing and complex manufacturing solutions. SAP offers deep accounting and distribution software modules as well as integrated manufacturing, financial, payroll, customer relationship and human resource software systems. Oracle also provides several business applications services to North Florida companies.

Service organizations within Florida enjoy a great deal of support services related to ERP software. As their businesses grow, they rely on the services of ERP companies to identify areas which need improvements and address the challenges of new systems development (TEC, 2012). Several of the ERP service companies such as Tribridge provide good customer services which offer online and telephone support in addition to the regular onsite support. They also help service companies to manage their costs through effective ERP software solutions. Although it is difficult to choose the right kind of solutions for one’s business, there are companies in Florida that can help business firms to identify the right technologies that meet growth and budget needs of their organizations.

Effervo Technologies, Inc. will follow a product differentiation strategy with a focus on price competitiveness; emphasis will be to concentrate on being price competitive within the market, but not essentially a cost leader. The primary objective that every ERP services vendor seeks is the delivery of best ERP services at the most competitive price. Companies requiring ERP services often source competitive bids from multiple ERP services providers in order to seek lower prices from competition that ensues for the bid, Companies always want the service price to be negotiable. The most important factors which determine the pricing of various ERP services are the client company size and supplier’s strategic significance. The size of order, market conditions, parties’ negotiation skills and bundle of services offered also determine the competitive prices of the ERP service (Davenport, 2000).

Competitors often tend to offer lower quality products and services to pitch for lower prices, this is where Effervo technologies, inc. will differentiate itself by offering several rich functional features and design within its products at no additional cost to the client. Clients can also request for customized ERP software solutions which will be provided at discounted rates by Effervo.

Price competitive ERP services

In order to select appropriate competitive ERP services, it is necessary to consider the software price as well as the implementation price. Open Source Software is more appropriate in terms of price competitiveness as opposed to Software-as-a-Service (SaaS) licensing. SaaS costs include conversion, training and implementation costs. However, open source software is available in many sources and is offered without traditional license fees. This type of software is supported by the community, hence users contribute to the advancements and fixes as opposed to a developer who often has tight licensing control. In fact, some Open Source software comes with paid support. In this case, Open Source ERP Software and support are price competitive ERP services which enable firms seeking competitive prices to minimize costs. Compiere ERP is even a more price competitive software solution which offers a mix of Open Source Software and SaaS licensed ERP. The target market for the proposed business is the North Florida market and the market segment is service organizations. The business will offer ERP software solutions to service organizations in Florida. In order to serve this market appropriately, it is important to adopt an appropriate marketing strategy to meet the needs of the customers. The most feasable marketing strategy chosen for this market segment is the focused marketing strategy. In this case, the business specializes in one market segment; the focus of Effervo Technologies, Inc. will be the service organizations segment.

With focused marketing in mind, the sales team will adopt appropriate elements of the marketing mix including advertising, communication and internet marketing to meet the needs of the market segment. To create awareness among service companies, the company will advertise its businesses appropriately and pass sufficient information through important communication mechanisms to the public. The company will also use the internet to pass information concerning the company to the target markets of North Florida. There will also be a need to consider the 4Ps of the marketing mix. In this case, the company will choose the best Product with the best qualities, offer the most competitive Prices at the right Place (using appropriate distribution mechanisms) and engage in the most successful elements of the Promotional mix. Distribution will be done mainly by the company’s distributors from the sales team who will deliver the products and services at the premises of the target clients. The company will also offer support using a strong customer care team with sufficient knowledge, skills and determination to meet any market gaps for such essential solutions.

Solutions and methods to target potential clients

The proposed investment in ERP software and services will provide various ERP software solutions. Apart from developing ERP software for service companies in North Florida, the company will also offer other ERP software solutions and support. Some of these solutions include ERP services through internet enabled systems (SAAS) and ERP consulting services using licensed third party software or open source software. The company’s ERP software will integrate various organizational functionalities of its clients such as supply chain management, finance, manufacturing, human resource, customer management, distribution and materials management (Kumar and Van Hillsgersberg, 2000). The ERP services will also be internet enabled as per clients requirements in order to enable the ERP software to be accessed anywhere at any time.

The company’s clients will mainly be targeted by using a collaborative internet-enabled ERP system whereby the company offers its ERP solutions through the internet and collects the payments by client online (Strauss and Corbin, 1990). In this case, the client places an order for an ERP solution or service and the company’s customer service collects the details of the customer and his/her needs, and then gives them to the technology officers who will then develop and implement the ERP software solutions and deliver them through internet collaboration with the client.

Sales team will proactively list and target potential clients by creating a client hot list by cold calling, internet surveys and various other marketing techniques. Marketing and sales team will present Effervo’s services by advertising in major websites, web forums, information technology magazines and newspapers. Effervo can make itself more visible to its clients by opening stalls in Information technology fairs and seminars, by conducting free seminars and lectures on ERP and inviting potential clients to such events.

Another method to target potential customer will be to respond to request for proposals (RFP) for such ERP systems. The sales team will look for these requests and pass them on to the technology officers who will then draw cost estimates towards implementing the project, the project management office will draw a project plan based on these estimates and forward the same to the client for consideration. customer service, project management, project implementation and operations department will then take over in phases after the proposal is accepted by the client. Project deliverables will be delivered by staff either working online or on the clients business premises.

Initial Budget and Human resources

This section will quantify an Initial Budget and Human resources requirement assessment for an ERP software development project targeted at Medium to Large business organizations.

ERP development and implementation is an expensive process which involves many stages. Each of these stages which are, Planning, Execution, Implementation and Closing, require a great deal of both human and financial resources. Resources at every stage are listed in the table below.

From the figure above, it is clear that the development of ERP software as a new project of the business will take about one year and four months and will cost approximately $341,500.

The human resource personnel required will be a project team of thirty eight members. Four of these members will participate in the planning stage and will include the project manager, the project manager is expected to have the necessary ERP related technical and business acumen to lead the project team. In this case it will be the business’ CEO, Mr. Tanveer Sarang assuming the duties of the project manager, a director from finance and marketing departments will be assisting him. Fourth member will be an ERP projects consultant familiar with such ERP projects; he/she will be brought on board as per project needs.

The execution stage will involve three members from Finance, Marketing and Human resource departments for guidance and feedback on business logic. Sales and marketing will choose an initial client as the "launch customer" for the ERP products, this customer will help test the initial release of the software and services. Launch customer will eventually be provided free or heavily discounted software and services after successful implementation. The software development team will consist of one technical project manager who will also be the lead software developer, there will be four developers handling the software development aspect of the project. Development team will use the Agile methodology of software development and draw on the expertise of a technical ERP consultant familiar with such ERP projects, he/she will be brought on board as per project needs. Staff for this stage will total ten.

The third stage which is the implementation stage, will be the most expensive because it is expected to involve a great deal of expensive ERP solutions. This stage also employs the maximum no of staff, which numbers eighteen. Staff will work mainly in problem detection, problem resolving, customer relationship management, business, and technical feedback. Several testers will join the team at this stage. Launch customer will also provide testing staff and collaboratively work on testing and resolving the bugs within the system, Launch customer will eventually be provided free or heavily discounted software and services after successful implementation.

In the closing stage, all the members of the project team from all departments will be involved in closing of the project. This stage will be the shortest but most important as the customer relationship management (CRM) department will be established and backed up by a competent CRM information system.

Client feedback is of the utmost importance within services industries. Policies and procedures will be implemented by the CRM staff to receive client feedback as more clients are steadily added by the sales and marketing staff. Maximum effort will be exerted to provide the best customer service experience to attract and gain customer loyalty and retention.

Throughout the project, care will be taken that the Human Resources (HR) department is adequately staffed, trained, and armed with the right policies and procedures to select the best employees for the available job. HR personnel will ensure that the employee is provided competitive salary and benefits according to a strategic compensation plan. A strategic compensation plan will be drawn out to cover any current or newly assigned jobs as well as currently allocated jobs. This plan would lay emphasis on following or exceeding the market by providing good compensation for workers with added benefits and incentives for "work and life balance" and career growth. Management will also ensure that the team is adequately staffed so that overall overtime is minimized. Training and development programs will be implemented to create opportunities for employees to further develop their skill sets.

A fair compensation with good benefits, work-life options, reduced overtime and training will reduce stress levels in the workforce and increase mental and physical health. This will fairly compensate, motivate the employee and lessen his/her anxiety and stress levels leading to better employee satisfaction and retention which is of paramount importance to the organization.

Project Financing

To minimize risks, project financing will be arranged and appropriately distributed among multiple financing options. Special fund will be created thru Effervo’s internal cash flows to finance the project. Multiple investors, private or venture capitalists will be invited to invest in the project, in return for equity within the company. Funding capital can also be raised from bank loans specifically allotted for such IT technology projects. Repayment of loans will be primarily through the projects cash flow on completion.

Future sales and Return on Investment (ROI).

The business is poised to generate exceptional sales over an extended period. Future sales will depend on quite a number of factors, including the effectiveness of the earlier mentioned marketing strategies, the response of customers and competitors, and the economic conditions of the market.

Efficiency of the business can be determined by evaluating the expected profits relative to the initial investments on the business. This will be provided by the ROI evaluated as follows.

The above table and graph data indicates that there will be a negative return on investment initially, which will become positive later after three years. This indicates that the business will have to wait for three years to experience positive profits.

Business Risks

Markets

Effervo technologies, Inc. business model is heavily integrated into the information technology services market of the United States of America. This sector although highly resilient to market fluctuations is still influenced by several market forces. The year 2013 brings a positive outlook on the US markets, ERP services project if started in 2013 is expected to complete in the first quarter of year 2015. Any changes in the status quo of the economy causing market fluctuations will affect projected sales and revenues.

Competitors

Established competitors in the market are also a major force to be dealt with. Sales and Marketing teams will need innovative strategies using "out of the box" thinking to deal with cutthroat competition and lower margins on sales to realize their revenue targets.

Human Resources

Information Technology (IT) field is currently facing a shortage of highly skilled workers; Competition by employers for this small pool of workers is a primary cause of high turnover. Human Resources staff should invest and plan for employee satisfaction and retention.

Discussion

From the analysis, it is clear that the ERP software services business will be a good investment project. The analysis of the US IT market indicates that the market has positive incentives for an IT business to invest in it. There is an indication of growth in the market, a great deal of profitability awaits an organization introducing itself with the right product portfolio into the existing ERP markets. It is clear that there are competitors in the market such as Infor, Microsoft, Oracle, SAP and Epicor, but with the chosen focused marketing strategy, it is undoubtedly possible for the business to claim a good share of the Florida ERP market.
